Choosing a nearshore location: start with the role.

The most useful location is the one where you can find the people you need, at a cost you can support, in an arrangement your team can manage.

Before comparing countries, write down the work the person will do. Include the technical depth, level of ownership, communication needs and the people they will work with. This makes it easier to assess a market against a real requirement.

Look at the relevant talent pool

A country's total number of developers tells you little about the availability of a specialist with the experience your role needs. Ask what the search looks like for the actual profile, and how compensation or location flexibility changes the options.

If you expect to grow the team, consider the next roles as well. A market that suits one specialist may be a different proposition for a larger group.

Check how the team will collaborate

Working-hour overlap is useful, but effective collaboration also needs clear communication and an understood level of ownership. Assess those qualities in the people you meet, rather than assuming everyone in a country works the same way.

Decide which meetings require live attendance, whether visits or office days matter and how the external team will participate in product discussions.

Compare the complete cost

Review compensation, partner fees, billing assumptions and optional support. If a particular location looks cheaper, check whether the role, seniority and included services are comparable.

Also consider the effort your own team will spend on onboarding, technical management and coordination. The arrangement should make sense as a whole.

Understand the local setup

Ask where the provider has people and facilities, what support is available and which services require a separate local specialist. Review the practical contractual route for the way the person will actually work.

Infrastructure, location-specific risks and continuity arrangements should be part of the assessment where relevant. A generic country label is not a substitute for understanding the proposed setup.

Make the recommendation explainable

A useful location shortlist should say why each option fits, what the trade-offs are and which assumptions still need to be checked through recruitment.
